Before setting up any sequence, there is one question that shapes everything: is your product something customers buy repeatedly, or is it typically a one-off purchase?

An ecommerce business selling cosmetics or food products — where customers repurchase every 30, 60 or 90 days — requires a very different automation strategy from an ecommerce business selling furniture or home appliances, where purchases may be one-off or spaced far apart. The automations presented in this article are relevant to both types of business, but their priority and impact vary significantly depending on the model.

Across VILAX clients’ ecommerce businesses, active automations generate conversion rates ranging from 8% to 27%, depending on the type of sequence — with the welcome sequence delivering the greatest financial impact for ecommerce businesses with repeat purchases.

Automation map by ecommerce type

Before going into detail, this table summarises which automations make the most sense for each business model and the order in which they should be prioritised:

Automation

Repeat-purchase ecommerce

One-off purchase ecommerce

Priority

Abandoned cart

⭐⭐⭐⭐⭐

⭐⭐⭐⭐⭐

Level 1 — Essential

Abandoned checkout

⭐⭐⭐⭐⭐

⭐⭐⭐⭐⭐

Level 1 — Essential

Welcome sequence

⭐⭐⭐⭐⭐

⭐⭐

Level 2 — Highly recommended

First-purchase discount

⭐⭐⭐⭐⭐

⭐

Level 2 — Highly recommended

Birthday

⭐⭐⭐⭐

⭐

Level 2 — Recommended

Repurchase reminder

⭐⭐⭐⭐⭐

❌

Level 2 — Highly recommended

Customer win-back

⭐⭐⭐⭐

⭐⭐⭐

Level 2 — Recommended

Back in stock

⭐⭐⭐⭐⭐

⭐⭐⭐⭐

Level 2 — Highly recommended

Price drop

⭐⭐⭐⭐

⭐⭐⭐

Level 2 — Recommended

Basic post-purchase

⭐⭐⭐⭐

⭐⭐⭐

Level 2 — Recommended

Cold lead reactivation

⭐⭐⭐

⭐⭐

Level 2 — Optional

A key distinction before you start: cart vs checkout, cold lead vs warm lead

Before looking at specific automations, there are two conceptual distinctions that change how each sequence should be designed.

Abandoned cart vs abandoned checkout

They are not the same — and treating them as if they were is a common mistake.

Abandoned cart: this occurs when a user adds products to their cart but does not start the checkout process. They have shown interest, but have not yet made a firm purchase decision. The message needs to recover that intent: remind them what they left behind, address any potential concerns and make it easy for them to return.

Abandoned checkout: this occurs when the user has started the checkout process — they have entered their details and selected a payment method — but have not completed the transaction. At this stage, purchase intent is much higher. The user was about to pay. The message can be more direct and urgent because the decision had already been almost made.

Across VILAX clients’ ecommerce businesses, the abandoned checkout sequence delivers higher conversion rates than the abandoned cart sequence — precisely because it reaches users at a point of higher purchase intent.

Cold lead vs warm lead

Warm lead: a contact who has recently interacted with the brand — they have visited the website, added products to their cart or made a purchase within the last 30–60 days. They are actively engaged with the brand and are highly likely to respond to a message.

Cold lead: a contact who has not interacted with the brand for some time — they have not opened emails, visited the website or made a purchase in months. They are not actively thinking about the brand. Sequences for cold leads require a different approach: you cannot send them the same message as an active customer. They need a stronger incentive or a different angle to regain their attention.

This distinction is what determines whether a customer win-back automation works — or not.

Level 1 — Essential automations

Abandoned cart sequence

It is the automation that delivers the highest immediate return on investment in any ecommerce business. The user has shown enough interest to select a product — but something has stopped them. The sequence needs to recover that intent before it disappears.

Why does it work?

It reaches the user at the point closest to the purchase decision, while the product is still fresh in their mind.

When should you send it?

The minimum recommended sequence consists of two emails:

First email — between 3 and 6 hours after abandonment. Reminder tone, with no pressure. The product is still in the cart. There is no need to offer a discount in this first email — most recoveries happen at this stage, without any additional incentive.

Second email — between 18 and 24 hours after abandonment. Here, the message can be reinforced by highlighting the product’s benefits, addressing common objections or including an incentive if margins allow.

What not to do

Including a discount in the first email. This trains customers to always wait for an offer before buying — and erodes margins over the long term.

Across VILAX clients’ ecommerce businesses, the abandoned cart sequence generates conversion rates of between 8% and 14%.

The optimal timing may vary depending on the audience. The best approach is to test: some audiences respond better to a first email after 2 hours, others after 6. The data from each ecommerce business should ultimately determine the timing.

You may also be interested in: Qué elementos mejoran la conversión de un ecommerce — y por qué no funcionan solos

Abandoned checkout sequence

If the abandoned cart sequence reaches a user with purchase intent, the abandoned checkout sequence reaches someone who had already decided to buy. The urgency is greater, and the strategy needs to reflect that.

Why does it work?

The user was about to pay. The barrier that stopped them at the last moment is usually technical, logistical or due to a specific concern — not a lack of interest.

When should you send it?

The minimum recommended sequence consists of two emails, with more aggressive timing than the abandoned cart sequence:

First email — 1 hour after checkout abandonment. Direct and to the point, making it easy to complete the purchase in a single click.

Second email — between 12 and 24 hours later. If the user has not responded to the first email, this is where you can add an incentive or reinforce trust elements — return policy, guarantees and payment methods.

What not to do

Wait too long. An abandoned checkout that is not followed up within the first few hours is much less likely to be recovered.

Across VILAX clients’ ecommerce businesses, the abandoned checkout sequence generates conversion rates of between 13% and 27% — significantly higher than abandoned cart rates, because it reaches users at the point of highest purchase intent.

Level 2 — Highly recommended automations

3. First-purchase discount

This is especially relevant for ecommerce businesses selling products that customers purchase repeatedly. Offering a discount or free shipping on the first purchase has two simultaneous effects: it makes it easier for the customer to take the first step — which is always the hardest — and it increases the database of actual buyers for subsequent automations.

The cost of the first-purchase discount is recovered through future repeat purchases. A customer who has already bought once, had a good experience and entered the automation cycle has a much higher LTV than someone who never completed a purchase.

You may also be interested in: ¿Qué es el LTV de un cliente y cómo calcularlo?

For one-off purchase ecommerce businesses — furniture, home appliances, jewellery — this automation is less relevant because repeat purchases are not the objective.

4. Birthday message

This is an opportunity to connect with the customer at a moment of high emotional receptiveness — and it is usually accompanied by a discount or gift.

What makes this automation work is not the discount itself, but the timing. A customer who receives a personalised birthday email feels that the brand knows them. This creates a positive predisposition that drives open, click-through and conversion rates well above average.

Across VILAX clients’ ecommerce businesses, birthday automations generate conversion rates of between 15% and 33% — among the highest of all active automations.

The only requirement is to have the customer’s date of birth in the database. It is worth asking for it during registration or after purchase.

5. Repurchase reminder

If we know the customer’s usual purchase frequency — every 30, 45 or 90 days depending on the product — we can anticipate when they are likely to need to buy again and send a reminder just beforehand.

It is one of the smartest automations because it does not interrupt the customer: it arrives exactly when the product is running out or when the customer would already be thinking about repurchasing. It does not feel like a sales email — it feels like a service.

This sequence is also the ideal moment to recommend related or complementary products, helping to increase the average order value of the repeat purchase.

The requirement for activating it is to have a clear understanding of the purchase frequency for each product category — which can be obtained from the ecommerce order history.

6. Inactive customer win-back

For customers who have not purchased for some time — and who are no longer warm leads but cold ones — a specific reactivation sequence needs to be designed.

Segmentation by inactivity period is key. A customer who has not purchased in 30 days needs a gentle reminder. One who has not purchased in 90 days needs a stronger offer.

Across VILAX clients’ ecommerce businesses, customer win-back sequences generate conversion rates of between 8% and 25% — with the 30-day segment responding better than the 90-day segment, confirming that the earlier the recovery sequence is activated, the more effective it is.

7. Back in stock — product available again

When an out-of-stock product becomes available again, customers who had previously viewed it or added it to their cart are the audience with the highest possible purchase intent. They had already decided to buy — the only thing missing was stock availability.

The back-in-stock automation triggers an automatic notification as soon as the product becomes available again. Customer response time is usually very short because the purchase decision had already been made.

In Shopify, this automation is built in and relatively easy to configure. The requirement is to enable stock notifications on the product page and make sure customers were able to subscribe to those notifications while the product was out of stock. This automation can also help increase the database of subscribed customers and potential customers.

8. Price drop

When a product drops in price, customers who had previously viewed it or added it to their cart without purchasing are a high-intent segment. The price reduction removes the barrier that stopped them — and the automation ensures they are notified at exactly the right moment.

It is especially effective for ecommerce businesses selling mid- to high-priced products where price is an important factor in the purchase decision, as well as during clearance periods or seasonal changes.

9. Welcome sequence

The moment someone subscribes or makes their first purchase is when their attention towards the brand is at its highest. The welcome sequence takes advantage of that moment to introduce the brand, communicate its unique value proposition and lay the groundwork for the first purchase — or the next one.

For one-off or occasional-purchase ecommerce businesses, the welcome sequence has a limited impact because the repurchase cycle is long or non-existent.

For repeat-purchase ecommerce businesses, it is a different story. Across VILAX clients’ ecommerce businesses, the welcome sequence is consistently the automation with the greatest overall financial impact — with conversion rates of between 11% and 14% across a much higher send volume than the other automations. The combination of volume and conversion makes it the automation with the highest cumulative return.

10. Basic post-purchase sequence

This is different from the order confirmation. The post-purchase sequence focuses on the experience after the product arrives: how to use it properly, what to expect, tips and related educational content.

It is also the ideal moment to ask for a review. When sent after the customer has received and tried the product, the response rate is significantly higher than at any other point.

11. Cold lead reactivation

This is different from customer win-back. Here, we are talking about contacts who are in the database but have never made a purchase — or who have been inactive for so long that their behaviour is indistinguishable from that of an inactive subscriber.

The cold lead sequence has two objectives: to reactivate those who still have latent interest and to clean the list by removing those who are clearly not going to buy. A clean database improves deliverability metrics across all email sends — which benefits the rest of the automations.

Automations we do not recommend activating from day one

There is a temptation to activate every available automation from the start. That is a mistake.

Before moving on to advanced automations, the basics need to be fully under control: with the right timing, tested messaging and a clear understanding of the results. Activating too many automations without that foundation creates noise, overwhelms the customer and makes it impossible to know what is actually working.

These are the automations we recommend leaving for a second phase:

Complex cross-selling: recommendations for related products based on browsing behaviour require enough historical data to be relevant. Without data, they are just noise.

Browsing-based automations: triggering sequences based on pages visited without a purchase requires careful technical configuration and a sufficiently segmented database.

Predictive personalisation with AI: many platforms now incorporate artificial intelligence to recommend products automatically. However, AI does not replace a solid automation strategy: it simply helps personalise messages more effectively once the business logic has been defined. Without that logic properly built first, AI has no solid foundation to work from.

The order matters: master Level 1 first, then Level 2, and only then consider advanced automations.

In what order should you implement automations?

This is the most practical question — and the one most often overlooked. Here is a realistic roadmap:

Timing

Automation

Why in this order

Week 1

Abandoned cart + Abandoned checkout

Immediate return — they start generating revenue from day one

Week 2

Welcome sequence

Captures the moment when a new subscriber is most engaged

Week 3

Birthday + Back in stock

Low effort, high conversion

Week 4

First-purchase discount

Increases the database of actual buyers

Month 2

Repurchase reminder + Customer win-back

Requires historical data to calibrate timing properly

Month 3

Post-purchase + Cold lead reactivation

Completes the customer lifecycle

This order is not arbitrary. The first automations are the ones that generate returns the fastest and require the least historical data to work effectively. The later ones depend on having a better understanding of audience behaviour — and that knowledge is built over time.

Beyond basic automations: advanced personalisation

The automations described so far are the starting point. Once they are active and properly calibrated, the next level is behaviour-based personalisation: which products the customer has viewed, which categories they are interested in and what they have purchased before.

With this knowledge, automations stop being generic and become messages that customers perceive as being tailored specifically to them. This improves open rates, conversion rates and, in the long term, customer LTV.

At VILAX, we analyse which automations your ecommerce business already has in place, which ones are missing and which ones are actually generating sales.

Based on that analysis, we define a strategy tailored to your Shopify business — with the right timing, tested messaging and the appropriate prioritisation to ensure each automation starts generating a return from the first month.

Not all email automations have the same impact on every ecommerce business.
